01:08 - Leading by Example in Education

12:10 - Leading With Purpose and Resilience

21:02 - Modeling Growth in Educational Leadership

WEBVTT

00:00:10.294 --> 00:00:11.996
Welcome educational leaders.

00:00:11.996 --> 00:00:15.810
We're back for another episode in the Coach-Em-Up Leadership Series.

00:00:15.810 --> 00:00:18.489
Today we're going to talk about leading by example.

00:00:18.489 --> 00:00:24.190
Yes, us, we got to be able to lead by example as educational leaders.

00:00:24.190 --> 00:00:31.341
We can't just be sitting in our office hoping that the everything's just going to run smooth, but we got to be able to get out.

00:00:31.341 --> 00:00:34.811
We ought to be able to show that you know what we're willing to learn and grow.

00:00:34.811 --> 00:00:37.426
If we're asking our staff to learn and grow, guess what?

00:00:37.426 --> 00:00:43.408
We got to do the same thing, and so we're going to talk about seven different takeaways in this episode.

00:00:43.408 --> 00:00:52.082
When it comes to leading by example, we're really going to dive in how educational leaders can inspire their teams, their actions and not just words.

00:00:52.723 --> 00:00:54.628
Leadership isn't about titles, everybody.

00:00:54.628 --> 00:01:05.805
Yes, you may be the principal, you may be the administrator in your building, but you know what you are also the face of that building, and your energy is valuable.

00:01:05.805 --> 00:01:13.775
And how you come to work and how you express yourself, how you interact with people, matters because you set the tone of your building.

00:01:13.775 --> 00:01:21.153
And that is true because the energy you bring is the energy that you put off and it's the energy people receive.

00:01:21.153 --> 00:01:25.424
And what kind of energy do you want to bring, and so we want to be able to lead by example.

00:01:25.424 --> 00:01:28.010
We want to embody the values that we talk about.

00:01:28.010 --> 00:01:43.466
We want to show the work ethic, we want to show the commitment, we want to encourage that growth mindset and we also want to build that trust and motivate people to do their very best, because if we come to work prepared and ready to go every day and I know it's tough sometimes're in.

00:01:43.466 --> 00:01:50.350
I know it's tough sometimes, guys, I know it's tough to come in, and there's going to be those days that are not great.

00:01:50.350 --> 00:02:04.131
There's going to be those days that that, just you know, beat you up, but that's why you have to learn how to take care of yourself as well when you're not in a building, so you can come back vigorated and renewed and ready to go to tackle the day.

00:02:04.131 --> 00:02:05.733
Yes, this job is hard.

00:02:05.733 --> 00:02:09.986
I get that but at the same time, you get to choose your attitude.

00:02:09.986 --> 00:02:17.800
You're going to choose how you come into the building every day, and so one of these takeaways we're going to talk about is about being a role model.

00:02:18.301 --> 00:02:21.770
We want staff to feel welcomed and ready to go.

00:02:21.770 --> 00:02:23.353
We want our students to feel welcome.

00:02:23.353 --> 00:02:24.731
We have to provide that to them.

00:02:24.731 --> 00:02:25.122
And we want to model empathy.

00:02:25.122 --> 00:02:25.579
We want our students to feel welcome.

00:02:25.579 --> 00:02:25.715
We have to provide that to them.

00:02:25.715 --> 00:02:27.503
And we want to model empathy.

00:02:27.503 --> 00:02:30.771
We want to model commitment to lifelong learning.

00:02:30.771 --> 00:02:31.621
We want to model those things.

00:02:31.621 --> 00:02:32.663
We got to do those things.

00:02:32.663 --> 00:02:41.492
We got to be going to workshops and being able to learn from each other as leaders so we can become the best leader we can.

00:02:42.300 --> 00:02:53.382
And when we are modeling and we are showing people in our building, you know the expectation and not just saying this is the expectation, but actually doing the expectation.

00:02:53.382 --> 00:02:54.463
That's key.

00:02:54.463 --> 00:03:01.145
And so there's times where you come together as a staff and say, hey, we're committed to this goal.

00:03:01.145 --> 00:03:03.531
Well, you got to be able to be a part of that.

00:03:03.531 --> 00:03:05.747
You got to be able to model and show that.

00:03:05.747 --> 00:03:06.281
You know what?

00:03:06.281 --> 00:03:17.730
If my expectation is have every student and staff member in my building to wear an ID, I better be wearing my ID and I better be wearing it correctly.

00:03:17.730 --> 00:03:19.294
Because I got to model that.

00:03:19.294 --> 00:03:21.246
I got to show people that, yes, it's important.

00:03:21.246 --> 00:03:23.674
Even Principal JL's got to do this too.

00:03:23.674 --> 00:03:35.909
And it's not just something that we do because you know we want to, it's because there's a purpose behind it, and so we want to be able to model the things that we say that we want.

00:03:36.812 --> 00:03:38.420
With that, we got to build that trust.

00:03:38.420 --> 00:03:42.948
We got to model how we build that trust, how we talk to people, how we connect with people.

00:03:42.948 --> 00:03:44.110
We got to be visible.

00:03:44.110 --> 00:03:45.451
We got to get in the classrooms.

00:03:45.451 --> 00:03:46.973
We got to be at school activities.

00:03:46.973 --> 00:03:52.664
There's times where, you know, going to that school activity, those students love it.

00:03:52.664 --> 00:04:04.524
I mean, you know they get to see you outside of the school building and at their activity and you know it's also yes, as leaders we are supervising events and doing things like that.

00:04:04.524 --> 00:04:11.395
But just, you know, be intentional about being visible so they see you, not just you, but the community parents.

00:04:11.395 --> 00:04:16.892
They love seeing you out and about and being a part of, you know, the activities that the school has going on as well.

00:04:17.341 --> 00:04:18.305
And you got to be authentic.

00:04:18.305 --> 00:04:21.629
Like you can't sit there and, you know, be a fake person.

00:04:21.629 --> 00:04:22.762
You got to be who you are.

00:04:22.762 --> 00:04:25.250
You know, and that's going to go a long way.

00:04:25.250 --> 00:04:46.641
And if you're authentic and you are who you are, people, some people may like it, some people may not like it, but you got to be OK with that Because, as a leader, we're in a position to where there's going to be things and decisions we're going to make that no one's going to like, and that's fine, as long as we keep in mind that this is the best for our students, this is the best for our teachers and our staff.

00:04:46.641 --> 00:04:55.410
We want to make sure we take the time to make those decisions, because when that decision is made, you want to make sure it's the best possible decision at that time.

00:04:55.971 --> 00:04:59.666
And if you make a mistake, you got to be able to admit that you messed up.

00:04:59.666 --> 00:05:06.971
All right, it's okay to make mistakes, but it's not okay to say, you know, was it your fault?

00:05:06.971 --> 00:05:16.531
Because if it was your fault, and to have some humility and to say you know what I screwed up, that goes a long way, because we're human, we're people, just like them.

00:05:16.531 --> 00:05:20.029
Our staff is going to screw up, our students are going to screw up.

00:05:20.029 --> 00:05:23.233
The whole accountability piece is there.

00:05:23.233 --> 00:05:27.108
You hold yourself accountable, like you hold the students and your staff accountable as well.

00:05:27.108 --> 00:05:32.024
So admitting mistakes is a part of that being a role model as well.

00:05:34.408 --> 00:05:39.947
Besides just being a role model, the second takeaway we're going to talk about is demonstrating professionalism.

00:05:39.947 --> 00:05:48.793
You want to approach challenges with integrity, composure and fairness, like there's going to be situations but you got to be professional about it.

00:05:48.793 --> 00:05:55.857
You can't take things personally, because when you take things personally, a kid, may you know, cuss at you.

00:05:55.857 --> 00:06:00.591
Don't take it personal, because they may be having a bad day, teacher may be upset, need event.

00:06:00.591 --> 00:06:02.754
Don't take that personal.

00:06:02.754 --> 00:06:05.959
Let them vent, be that ear for them.

00:06:05.959 --> 00:06:06.908
They just need event.

00:06:06.908 --> 00:06:09.824
They need to get that out but at the same time, help them find that solution.

00:06:09.824 --> 00:06:11.990
All right, that's part of that teamwork.

00:06:11.990 --> 00:06:13.855
That's that culture we want to build.

00:06:13.894 --> 00:06:16.310
We talked about, you know, in our communication.

00:06:16.310 --> 00:06:19.860
There's going to be times you're going to have people get upset at you.

00:06:19.860 --> 00:06:22.687
You're just going to have to be like, okay, let's talk about it.

00:06:22.687 --> 00:06:29.725
But yet there also is a a level to where, if it goes too far, you got to be able to say you know what?

00:06:29.725 --> 00:06:32.189
It's probably not time to talk about this right now.

00:06:32.189 --> 00:06:42.682
Um, let's go ahead and let's take a break or figure out another time, and when we're all not emotional, we can sit down and talk about that situation.

00:06:42.682 --> 00:07:06.000
So there's going to be times you're going to have to do that and I've done it to where you're going to have to understand yes, we are here to help, we're here to listen, but yet there's times where, if someone takes it too far, we've got to be able to shut that down because we've got to maintain the educational environment and the build and we can't have too many disruptions when those things happen.

00:07:06.000 --> 00:07:19.341
Being able to be professional, having grace, being able to see other people's perspectives and being able to understand them and try to get a full picture is another way to lead by example.

00:07:20.305 --> 00:07:24.336
The third key we're going to talk about is commitment to continuous learning.

00:07:24.336 --> 00:07:26.973
We tell our staff to be growth mindset.

00:07:26.973 --> 00:07:34.495
We tell our staff to always be learning, tell our staff and our students to do all these things.

00:07:34.495 --> 00:07:38.271
But you know what we need to do it too.

00:07:38.271 --> 00:07:43.869
We need to be able to have professional development opportunities.

00:07:43.869 --> 00:07:53.776
We got to be able to go connect with other principals, like we have regional meetings, and we got to be able to go to those regional meetings and connect.

00:07:53.776 --> 00:07:56.129
We have state conferences.

00:07:56.129 --> 00:07:59.057
As principals, we need to go to those state conferences, connect.

00:07:59.057 --> 00:08:03.413
You know we need to be able to go to a national conference once in a while.

00:08:03.413 --> 00:08:05.057
Connect with people around the country.

00:08:06.487 --> 00:08:08.351
Ok, find ways to learn and grow.

00:08:08.351 --> 00:08:10.437
There's ways that you can do that.

00:08:10.437 --> 00:08:22.555
There are platforms and people out there that are sharing content that help us become better leaders, and we got to be able to find those things and grow with it.

00:08:22.555 --> 00:08:25.810
You got to set goals for yourself what kind of leader you want to be.

00:08:25.810 --> 00:08:32.678
Hey, this workshop looks like it's something that would fit really well within my leadership style.

00:08:32.678 --> 00:08:35.333
Maybe go explore that, see what that's like.

00:08:35.985 --> 00:08:39.626
One thing I'm looking at is trying to figure out some programming.

00:08:39.626 --> 00:08:44.857
So there's some workshops that talk about a specific program that we may look to adopt.

00:08:44.857 --> 00:08:49.177
We're not sure if we'll do that, but heck, we might go to that conference and as a team and go.

00:08:49.177 --> 00:08:49.625
You know what?

00:08:49.625 --> 00:08:51.350
Is this something that helps us?

00:08:51.350 --> 00:08:53.875
And if it is, why not use it?

00:08:53.875 --> 00:08:57.370
That's kind of how our school improvement team works.

00:08:57.370 --> 00:09:07.688
Is where we find things from these different workshops, or exploring or asking questions or talking to people about such situations.

00:09:07.688 --> 00:09:10.077
We find answers by doing that.

00:09:10.418 --> 00:09:16.254
If you're just sitting in your school and hoping things are just going to work out or just magically get better, they're not.

00:09:16.254 --> 00:09:19.115
You got to be able to find ways to find solutions to that.

00:09:19.115 --> 00:09:19.280
And by able to have they're not.

00:09:19.280 --> 00:09:22.576
You got to be able to find ways to find solutions to that and by able to have a growth mindset yourself.

00:09:22.576 --> 00:09:23.899
You got to reach out.

00:09:23.899 --> 00:09:33.149
You got to go out and have those learning opportunities as well and be transparent, like tell people you know what I'm always learning as well.

00:09:33.149 --> 00:09:34.833
I'm looking to be better.

00:09:34.833 --> 00:09:47.421
I'm not just sitting here thinking I have all the answers, because if you have all the answers, man, I'd love to talk to you, because I'm pretty sure no one has all the answers when it comes to leading a school building.

00:09:48.745 --> 00:09:53.596
The fourth thing we want to talk about is cultivating resilience, just being resilient.

00:09:53.596 --> 00:10:01.187
Okay, we got to be able to thrive in adversity and we got to be able to adapt to challenging situations.

00:10:01.187 --> 00:10:08.345
One of the things that helps me as a building leader is my military training.

00:10:08.345 --> 00:10:13.413
When adverse situations happen, I go into a certain mode.

00:10:13.413 --> 00:10:20.586
Oh, like that, like I can just click and turn it on and I just know what I'm doing because I've trained for it.

00:10:20.586 --> 00:10:30.333
I understand this is a situation I have to um, you know handle, and we have systems in place to trigger the different things we have to do.

00:10:30.394 --> 00:10:36.852
So my first year at the current high school that I am the building principal at, we got swattedatted.

00:10:36.852 --> 00:10:42.010
Okay, if you don't remember that, it was about three years ago we got swatted.

00:10:42.010 --> 00:10:50.086
There was those phone calls going to saying hey, there's a shooter in the building you know of this school and this part and it.

00:10:50.086 --> 00:10:51.687
Thank goodness it was.

00:10:51.687 --> 00:10:52.808
It was not real.

00:10:52.808 --> 00:11:07.924
But when you have six police cars roll up to your building and come in and say we're locking you down, that's adversity, that is scary and it's something that you're not expecting.

00:11:07.924 --> 00:11:20.027
But how you handle that and being able to handle that adversity and get to what you got to do and hit your systems and making sure everybody's safe and making sure all the things are happening.

00:11:20.027 --> 00:11:25.417
Now, thank goodness it was a fake phone call, it wasn't real.

00:11:25.417 --> 00:11:49.779
So but just the the aftermath of that situation, there was a lot of adversity, there was a lot of scared people and that was something that you know you have to be able to handle and fortunately for me, with some of my background before I became an educator, I was able to handle those things, able to get the people where they need to go.

00:11:49.779 --> 00:11:54.216
We also grew and learned from it, because did we handle it perfectly?

00:11:54.216 --> 00:12:11.355
No, but we also were able to tighten up some procedures because of that and so being able to be resilient yourself when those things happen will help model resiliency to everybody else, because then they can see when your principal is under pressure.

00:12:11.355 --> 00:12:23.855
This is how they handle it, and that's a lot of times can inspire them to handle those things as well, and so being able to show your resiliency is important as well.

00:12:24.384 --> 00:12:28.196
The fourth thing we want to talk about is balance and empathy with action.

00:12:28.196 --> 00:12:31.796
Ok, now we want to be able to support our teachers.

00:12:31.796 --> 00:12:37.677
All right, we want to be empathetic for them, but we don't want to hold their hand all the time.

00:12:37.677 --> 00:12:40.092
We don't want to tell them what to do all the time.

00:12:40.092 --> 00:12:44.576
We've got to be able to help, support them and help them arrive to the solution.

00:12:44.576 --> 00:12:48.875
A lot of times, they already know the solution.

00:12:48.875 --> 00:12:50.711
They just need to talk it through.

00:12:50.711 --> 00:12:54.304
They just need you to listen to them and help them understand.

00:12:54.304 --> 00:13:02.193
This is where that communication piece comes in, but you also want to empower them to take ownership of that situation as well.

00:13:02.193 --> 00:13:07.025
There's times where they just have like, have the situation, I don't know what to do.

00:13:07.025 --> 00:13:07.654
Can you help me?

00:13:07.654 --> 00:13:20.376
Yes, let's talk about it, let's find solutions, but let's also help them be a part of that conversation when you find a solution to that situation, they can go out and be successful at that situation.

00:13:20.376 --> 00:13:24.345
Another thing to talk about is within balance and empathy.

00:13:24.384 --> 00:13:37.701
And action is and this is something that I struggle with, because I want to be able to build the morale of my teachers, but yet I don't want to do it so much it's not meaningful, if that makes sense.

00:13:37.701 --> 00:13:53.398
So where I want to do things to show my staff that I appreciate them, that hey, I appreciate the job you're doing, I appreciate these things and I want to celebrate those things with them, and so I have to be able to balance.

00:13:53.398 --> 00:14:04.207
When it's too much, when it's you know, we're right in the year, and so I kind of schedule things out to be like at this time, these are things I want to do to show my staff that I appreciate them.

00:14:04.207 --> 00:14:18.403
We want to celebrate not just the big things but also the small things, the day-to-day things, the things that go unnoticed once in a while, and be able to tell your staff and be able to model, like you know what you're valuable.

00:14:18.403 --> 00:14:37.059
I appreciate you and I'll be honest, the staff will do that back to you when you model that, and it's really interesting to see because when you show them your appreciation, they show you their appreciation too, and that was something that takes me back.

00:14:37.059 --> 00:14:45.943
When that happens because I generally do care about my staff, I generally do appreciate my staff, and when they say it back to me, it makes me go.

00:14:45.943 --> 00:14:46.505
You know what?

00:14:46.505 --> 00:14:51.565
We're on the right track, we're where we need to be, and that makes it worth it.

00:14:52.075 --> 00:14:56.583
The next thing we want to talk about, the sixth thing, is basically fostering innovation and risk-taking.

00:14:56.583 --> 00:15:06.902
I tell my staff don't be afraid to take risks, learn from failure, be growth mindset but us as leaders have to be able to do that too.

00:15:06.902 --> 00:15:09.589
Your big growth mindset, but us as leaders have to be able to do that too.

00:15:09.589 --> 00:15:20.360
I'm going to tell you, when we implemented the attendance policy this year, I was scared.

00:15:20.360 --> 00:15:21.686
I was nervous because I didn't know how it was going to go.

00:15:21.686 --> 00:15:22.347
But this is what I did know.

00:15:22.347 --> 00:15:27.197
I know the school improvement team worked their rear ends off to create that policy.

00:15:27.197 --> 00:15:38.751
They put the steps in place to provide the intervention that kids need so we can cultivate a school where attendance is important and kids know that we want them there.

00:15:38.751 --> 00:15:42.129
And if we're not there, how can we support them so they can be there.

00:15:42.129 --> 00:15:43.115
I was scared.

00:15:43.115 --> 00:16:05.457
I was like you know what I had to say to myself screw it, we're going to do it and we may fail at it, but that's okay, because what we're doing is we're trying something new, we're trying something different, and when you, as a leader, can do that, you're going to model to your staff.

00:16:05.457 --> 00:16:14.306
It's okay to sometimes throw caution to it and try something different, because if it works, it's something that will transform your school.

00:16:14.306 --> 00:16:18.061
If it doesn't work, at least you're learning and growing from that experience.

00:16:18.883 --> 00:16:30.715
The final thing we want to talk about when leading by example is about leading by example with your purpose and vision, is about leading by example with your purpose and vision.

00:16:30.715 --> 00:16:39.030
Your actions have to align with what you guys are trying to do within your building.

00:16:39.030 --> 00:16:40.235
I talked about the ID thing.

00:16:40.235 --> 00:16:45.408
My action of wearing the student ID is showing you know what I'm aligned with the vision that we have.

00:16:45.408 --> 00:16:46.654
We want all students and staff to wear their student IDs.

00:16:46.654 --> 00:16:48.341
There's reasons behind it.

00:16:48.341 --> 00:16:53.167
A lot of it's safety, but there's a lot of reasons behind it that I won't go into.

00:16:53.167 --> 00:16:55.261
But there is an expectation.

00:16:55.835 --> 00:17:03.990
Some other things that I need to align myself with every day is the expectation of our personal devices.

00:17:03.990 --> 00:17:09.207
Our policy is basically you don't have your device out during instruction time.

00:17:09.207 --> 00:17:11.101
Can you have it in transition?

00:17:11.101 --> 00:17:12.487
Yes, can you have it at lunch?

00:17:12.487 --> 00:17:13.170
Yes.

00:17:13.170 --> 00:17:14.776
Can you have it before and after school?

00:17:14.776 --> 00:17:16.118
Yes, you can have it those times.

00:17:16.118 --> 00:17:22.740
As a building principal, we'll be out in the hallways checking on kids walking around.

00:17:22.740 --> 00:17:36.109
If a kid has the cell phone out when they're not supposed to, I'll take it because I'm aligning myself to the vision and the expectation we're having with the school and what we decided to be tied on.

00:17:36.109 --> 00:17:45.184
And if I'm not modeling that, basically I'm telling my staff that I don't care about that, ok, and I'm telling my staff that it's not important.

00:17:45.184 --> 00:17:48.154
So I have to be able to model the expectations.

00:17:48.154 --> 00:18:02.781
And the best thing about that is we're all working this together and it's frustrating at times because we're not always all together on it, but for the most part we are very consistent with that Because when you model those things, you're bringing that unity within the whole building.

00:18:02.801 --> 00:18:07.589
To say you know what this is what's important to us, what we're tied on and what we need to do.

00:18:07.589 --> 00:18:14.221
To say you know what this is what's important to us, what we're tied on and what we need to do because we want to provide a safe learning environment for our students.

00:18:14.221 --> 00:18:20.563
But we want to provide an environment where students can learn and grow and for our teachers to learn and grow, and then, as leaders, we got to be willing to learn and grow.

00:18:20.563 --> 00:18:22.268
Well, there you guys have it.

00:18:22.268 --> 00:18:27.887
Those are the seven takeaways that you can use to lead by example.

00:18:27.887 --> 00:18:30.864
We all lead differently, and that's okay.

00:18:30.864 --> 00:18:34.224
We all have different strengths, and that's okay.

00:18:34.714 --> 00:18:39.506
But, at the same time, find something that you can do, that you can model, that say you know what?

00:18:39.506 --> 00:18:40.347
I support you.

00:18:40.347 --> 00:18:46.907
I am going to do the things that we say we're going to do because it helps me grow as a leader.

00:18:46.907 --> 00:18:52.364
And if I'm growing as a leader, our teachers are growing and our students are growing and our staff are growing.

00:18:52.364 --> 00:18:55.762
Everybody's growing together and that's really the important thing.

00:18:55.835 --> 00:19:02.063
It's not about just leading and telling people what to do and sitting around and letting things just happen.

00:19:02.063 --> 00:19:07.079
It's about actually showing people that you're in it to win.

00:19:07.079 --> 00:19:09.476
It is what I like to say we're in it to win it.

00:19:09.476 --> 00:19:27.008
We're here to help you and inspire you and help you become successful because, like I said before, you get to choose, as a leader, what kind of energy you're going to bring to your building and if you're going to bring a positive energy to where you're helping people learn and grow.

00:19:27.516 --> 00:19:35.477
Yes, we understand that the job is hard and there's going to be times that, oh man, this is really going to be rough because of X, y, z.

00:19:35.477 --> 00:19:36.499
But you know what?

00:19:36.499 --> 00:19:44.403
We find solutions and we find systematic ways to solve those issues so they're not as negative as you want to be.

00:19:44.403 --> 00:19:47.577
Could you take those negative events and turn them into a positive?

00:19:47.577 --> 00:19:49.203
To where did you learn from it?

00:19:49.203 --> 00:19:50.220
Did you grow from it?

00:19:50.220 --> 00:19:58.280
And that's really important to keep in mind because, as a leader, when we lead by example, we're learning and growing.

00:19:58.280 --> 00:20:01.564
We can motivate our staff to do the same.

00:20:01.564 --> 00:20:03.381
There you guys have it.

00:20:03.381 --> 00:20:05.842
I hope you guys enjoy this episode.

00:20:05.842 --> 00:20:15.546
If you did, please like and share it with your friends and other educational leaders and get the word out for some free PD for everybody.

00:20:15.546 --> 00:20:23.118
Like I always say, look to every day to always be 1% better.
